Nobody wants to spend money on a new boiler if a simple repair will do the job. But equally, nobody wants to keep pouring money into a boiler that's past the point of no return. So how do you know when it's time?

We see hundreds of boilers a year across Edinburgh — from ancient back boilers in Morningside tenements to relatively modern units that have developed terminal faults. Here are the seven signs we consistently see that mean replacement is the smarter choice.

1 Your Boiler Is Over 15 Years Old

Most boilers have a practical lifespan of 12–15 years with proper servicing. Beyond that, even if it's still running, it's almost certainly operating well below its original efficiency. A boiler rated at 90% efficiency when new might be running at 75–80% after 15 years — meaning 20–25% of your gas bill is being wasted.

Modern condensing boilers operate at 92–94% efficiency. For a typical Edinburgh 3-bed home spending £1,200 a year on gas, upgrading from a 15-year-old boiler could save £200–£350 annually. Over the new boiler's 12-year warranty period, that's £2,400–£4,200 in savings — which often covers the cost of the installation itself.

If your boiler has a pilot light that stays on permanently, it's almost certainly over 20 years old and a non-condensing model. Replacing it could cut your gas bills by up to 30%.

2 Repair Bills Are Adding Up

A single repair of £150–£300 is perfectly reasonable. But if you've spent more than £500 on repairs in the past two years, or if your boiler is breaking down more than once a year, the economics start tipping firmly toward replacement.

The rule of thumb we use: if a repair costs more than a third of what a new boiler would cost, and your boiler is more than 10 years old, replacement is almost always the better investment.

3 Your Energy Bills Are Climbing (But Your Usage Hasn't)

If your gas bills have been creeping up year on year beyond what energy price increases explain, your boiler is likely losing efficiency. Common culprits include a degraded heat exchanger, a failing pump, or internal scale and sludge build-up that reduces heat transfer.

Sometimes a powerflush can improve things temporarily, but if the boiler itself is old and inefficient, you're treating the symptom rather than the cause.

4 Strange Noises: Banging, Kettling, or Gurgling

Kettling — a rumbling or whistling sound, like a kettle boiling — is caused by limescale or sludge build-up on the heat exchanger. It restricts water flow, causes the boiler to overheat in spots, and puts enormous stress on the heat exchanger. Edinburgh has moderately hard water in some areas, which accelerates this.

Banging from the boiler or pipes usually indicates a failing pump, trapped air, or a thermostat issue. Gurgling often points to air in the system or low water pressure.

If your boiler is under 10 and making these sounds, a repair and system flush may solve it. If it's over 10 and the noises are persistent, the heat exchanger is likely near the end of its life — and replacing a heat exchanger often costs almost as much as a new boiler.

5 Radiators Take Ages to Heat Up (Or Don't Heat Evenly)

If some radiators are hot at the top but cold at the bottom, or if it takes 30+ minutes to heat your home, your system is struggling. This could be a circulation problem (sludge, pump failure) or your boiler may simply lack the output for your home — especially if you've added radiators or an extension since it was installed.

A system powerflush and new thermostatic radiator valves can help, but if the boiler itself is undersized or worn out, no amount of flushing will fix the fundamental problem.

6 The Boiler Keeps Losing Pressure

If you're regularly topping up your boiler pressure (more than once every few months), there's a leak somewhere. Common causes include a failing expansion vessel, leaking valves, or — more seriously — a cracked heat exchanger.

A small pressure vessel replacement is an affordable fix. But if the heat exchanger is leaking, that's a significant repair on older boilers (£400–£700 for parts alone), and it often isn't worth it if the boiler is past its prime.

7 You Can Smell Gas or See a Yellow Flame

Safety warning: If you smell gas, see a yellow or orange flame instead of blue, or notice dark staining around the boiler, turn it off immediately and call the National Gas Emergency Line on 0800 111 999. These are signs of incomplete combustion, which can produce carbon monoxide — a colourless, odourless gas that is potentially fatal.

A healthy boiler flame is crisp and blue. A yellow or orange flame means the gas isn't burning cleanly, which is a serious safety concern. While this can sometimes be fixed by cleaning or adjusting the burner, on older boilers it's often a sign of deeper deterioration that warrants immediate replacement.

This is the one sign where we'll always recommend replacement over repair, regardless of the boiler's age. Your family's safety isn't worth the risk.

The Bottom Line: Repair or Replace?

Here's our honest decision framework:

  • Boiler under 8 years, first major fault: Almost always worth repairing. You've got years of life left.
  • Boiler 8–12 years, second or third fault: Consider replacement if the repair exceeds £300. The maths start to favour a new boiler.
  • Boiler over 12 years, any significant fault: Replacement is nearly always the smarter investment. You'll save on repairs, energy bills, and gain a 10–12 year warranty on the new unit.
  • Any age, safety concern (gas smell, yellow flame, CO alarm): Replace immediately.
